Leadership Wellbeing Series, Episode 4 — with Donte Shannon, FASAE, CAE

Healthier integration starts when ___.

"Work-life balance" is one of those phrases that sounds like the goal, right up until you try to actually achieve it. Keep every burner on the stove going at once, all the time, forever — and somehow feel calm about it. Most leaders never crack that code, because it isn't really crackable. It's the wrong framing to begin with.

That's the case our guest, Donte Shannon, FASAE, CAE — CEO of the Industrial Designers Society of America — made in this episode, and it reframed something for me personally. Donte's argument is that "balance" implies stopping one thing to do another. "Integration" means those things can coexist — the conference call by the pool, the load of laundry between meetings, the school pickup that doesn't require an apology afterward.

What struck me most was his honesty about how much shame is baked into even trying this. Donte told a story about working from home early in his career, having a gap between meetings, and feeling genuinely guilty about running a personal errand during "work hours" — even though nothing was actually being neglected.

A few ways he's tried to build a culture that removes that shame for his own team:

  • Judge output, not hours. If the work is high quality and done on time, Donte doesn't track how or when it happened.
  • Spread big changes out across the year. When his team had three new systems rolling out at once, right alongside their busiest event season, he had his leadership team re-map the timeline — stacking everything at once was a recipe for burnout before it even started.
  • Build in real, recurring breaks. Half-day Fridays in the summer. The office closed on every federal holiday. Small, structural permission to actually step away.

As Donte put it, describing his own team's culture: "Who the heck cares if you're spending two hours in the pool at lunchtime checking email?"

If you’re reading this and thinking, that would never work here, you’re not alone, and it’s worth asking why. Maybe your role is tied to a schedule you don’t control: event days, member calls, a front desk that has to be staffed. Maybe your board or senior team still reads commitment as visibility. Or maybe the flexibility exists on paper, but no one in leadership actually uses it, so no one else feels safe to. Those are real constraints, not excuses.

The reframe isn’t “do what IDSA does.” It’s shifting the question from How do I get more balance? to Where are we still rewarding presence over results, and what would it take to change one of those things? For some teams, the answer is a protected no-meeting block. For others, it’s re-mapping one overloaded season, or a leader going first and openly logging off at 4 p.m. Integration rarely arrives all at once. It starts with one permission someone feels safe enough to use. So what’s standing in the way for you or your team: the work itself, the culture around it, or the story you’ve been telling yourself about what “good” looks like?

There's more in the full conversation — including how Donte thinks about celebrating individual wins to counteract workplace comparison, and why he believes the old model of rewarding time served instead of results needs to go.

So, back to that question: Healthier integration starts when ___. Donte has his own answer — and it's a memorable one — worth hearing in his own words near the end of the episode. Give it a listen here, or wherever you get your podcasts, and if it resonates, we'd love it if you'd subscribe, leave a rating or review, or pass it along to a colleague who's still trying to keep every burner going at once. And if any of this feels closer to home than a demanding week, please don't carry it alone. If you or someone you know is struggling or in crisis, call or text 988.

We'll leave you with the same challenge we leave every guest: take thirty seconds, no overthinking — Healthier integration starts when ___?
